「最初、私は、頭の良い部下をブレーンとしてそばに置くという事は良い事だと思っていましたが、ある時「どうもおかしい」と気づき、それ以来、新しい仕事について話をするときには、そういう賢い人間は呼ばないことにしました。そのかわり、ちょっとおっちょこちょいで、すぐに私の尻馬に乗って「社長、それはいいですね」と訳も分からずにおべんちゃらを言うタイプの人間を集めて話をするようになったのです。賢い人間ばかりでは、革新的なことはできないでしょう。なぜなら、それがどのくらい難しいかということを頭で先に考えてしまって、結局取り掛かることができないからです。

計画を本当に成功させていくためには、計画を細かく練る際に、ちょっとシニカルなところがあって、ネガティブにものを見るような人間と選手交代させなければなりません。次から次へとネガティブなことを言い出す人間を置いてそのようなマイナスの要因を全部列挙させるのです。それらの条件を全部、自分の頭にたたき込んでいきます。「なるほどこんな問題もあったのか。それは気がつかなかった」という具合に、その難しさを充分理解してから、改めて計画を練っていくのです。どこにどういう障害があり、どんな問題があるのかがわかったら、今度はまた楽観的な人間に選手交代させて、現にその計画を実行させます。途中で問題が発生したときに、「やっぱりだめかもしれない」と悲観的になって、先に進めなくなっては困るからです。このことは新しいことを成すためには必要不可欠であり、ベンチャーを成功させるための絶対条件であると言ってもいいと思います。新しいことを成し遂げるまでには様々なプロセスがあり、それに見合った人材を配していかなければならないのです。」稲盛氏はこのようにおっしゃいます。

Top business secret in new project development: positive-negative-positive

In order for a company to successfully complete a new project, Mr. Inamori shared his opinion with us: think positively, analyze negatively, again conduct positively. To digest this strategy, we have to follow the process of a new project implementation.

Q: At the initial brain storming stage, what is the key to success?

A: Mr. Inamori said that we should include ONLY positive-minded staffs in this brain storming stage. During Kyocera growing time, Mr. Inamori used to have quite cleaver guys as his brain. One day, he realized this is not the best strategy for the brain storming. Very cleaver guys are often too overwhelmed with a lot of obstacles and never get encouraged to challenge something new.

Q: Thus, in the brain storming, who does Mr. Inamori think suitable to be involved?

A: He, based on his own experience, encouraged us to involve staffs with super-optimistic mind-set. Those guys look a sort of “easy-going” or “dreamy” persons who are willing to agree innovative ideas even though those ideas look hardly to realize. When Mr. Inamori challenged to enter the market of tele-communication, almost all managements were against him and only one optimistic guy said “This sounds very interesting, why don’t we start!” Thus, Mr. Inamori concluded optimistic guys do work in brain storming stage.

Q: So, business planning stage, what kind of skills does Mr. Inamori need?

A: Super-pessimistic guys are very welcomed in this stage, Mr. Inamori taught us. During planning, even the team leader and idea proposer, like Mr. Inamori himself, would not see all the risks and obstacles hidden on the business growing path. Therefore, guys with very pessimistic attitudes certainly rais and discover all the risks to be mitigated. Their opinions are very important to secure the business success by managing issues and hurdles.

Q: After analyzing and planning of a project, what kind of qualification is needed in the actual conduct or implementation?

A: Mr.Inamori said that super optimistic guys are needed again. It’s really hard to convince pessimistic guys to proceed with the plan under difficulties. Possible hurdles look manageable taking into account the pre-analysis, however, those pessimistic staffs have never got used to challenge and easily give up the project on their way to success. Therefore, Mr. Inamori said that changing players in the different stages are very important: think positively, analyze negatively and again conduct positively.

Q: In a start-up business we don’t have enough staffs, how can we use this secret?

A: Even for the self-employed business, this secret works I think. For instance, we may consider having different types of advisors, some are optimistic and others are pessimistic. Then we can use those advisors over different stages of a project: bring an optimistic one to expand our imagination and possibilities, consult with a pessimistic guy to investigate all the risks to think about, then have an optimistic coach to drive us towards the success. This business know-how looks very important and hard to learn from leaders who have never had such difficulties.
